Replicate what works and scale the channel
After this track you can
Turn a working program into a channel with a number attached: tiers that reward the affiliates who carry it, a paid-ads policy you can enforce, affiliates equipped to win search and AI answers, and a report a board understands.
By month four a working program has a shape: a small group of affiliates who produce most of the revenue, a larger group who produced a little, and a majority who never did. Scaling is not adding to the majority. It is making the producing group bigger, keeping the early ones whole when the terms change, deciding the paid-ads question deliberately, equipping affiliates for the search results and AI answers that now decide where clicks go, and reporting the channel in the one number a board understands.
Four lessons. Each assumes Tracks 3 and 4 are done: you know who moved, and you know what the numbers mean.

- 1Design your tier ladder, and move your originals to a private tier when you lower the public rateBuild public tiers that promote on paid-referral count, use private tiers for agencies, consultants and communities (their own rate and duration, a client discount code, closer contact), and protect early affiliates when the public rate comes down. 8 min read Video coming soon
- 2Decide paid ads and brand bidding as a policy, not as fraudChoose between no paid ads, one whitelisted paid-ads partner, geographic carve-outs, or open paid ads, based on whether your funnel converts paid traffic, and enforce it with the tools you actually have. 8 min read Video coming soon
- 3Help your affiliates win search and AI answers, the compounding playGive affiliates what gets them cited: fresh listicles and comparison articles more than raw domain authority, a truth document of what they can say, titles that match how buyers ask, and a content campaign that pays by outcome. 9 min read Video coming soon
- 4Report the channel to a board with a number attachedPresent affiliate revenue as a share of new revenue with its cost lines and payback, use the ROI sheet for the forecast, and drop the vanity metrics that make the channel look busy instead of profitable. 7 min read Video coming soon
What "in trouble" looks like at this stage
Every academy teaches the happy path. These are the signals we see in programs that are going quietly wrong at this exact point, and the lesson that deals with each one.
You lowered the public commission and your best early affiliates went quiet
Their terms changed under them. A private legacy tier keeps the originals whole.
Fix it: Design your tier ladder, and move your originals to a private tier when you lower the public rateAn affiliate is bidding on your brand and you found out from your own ad costs
You never set the paid-ads policy, or set it without a way to check. Decide it now.
Fix it: Decide paid ads and brand bidding as a policy, not as fraudAffiliate traffic is falling even though the affiliate count is growing
AI answers are absorbing their clicks. The play moves from links to citations.
Fix it: Help your affiliates win search and AI answers, the compounding playThe board asks what the channel is worth and you answer with the number of affiliates
Affiliate count is activity. Share of new revenue with its costs is the channel.
Fix it: Report the channel to a board with a number attached
