Accept the concentration reality: the top 20% of active affiliates produce 80 to 87% of revenue

After this lesson you can

Use the measured shape of three real programs (10,596 affiliate-months): the top fifth of active affiliates produce 80 to 87% of revenue, over 90% of affiliate-months produce no paid referral, and much revenue comes from affiliates who sent no clicks that month.

Every operator eventually opens the affiliate report, sees that a handful of affiliates produce almost everything and most produce nothing, and wonders whether the program is broken. It is not. That is what a working program looks like, and we measured it.

What we measured

Across three B2B SaaS affiliate programs we analysed, covering more than 10,000 affiliate-months, the top 20% of active affiliates produced between 80 and 87% of program revenue. In over 90% of affiliate-months, the affiliate produced no paid referral at all.

  • Affiliate-months analysed: 10,596, over 81 program-months, three programs of very different sizes.
  • Affiliate-months with no paid referral: over 90%.
  • Revenue produced by the top 20% of active affiliates: 80 to 87%.
  • Revenue from affiliates who sent no clicks that month: 30 to 88%.

The concentration held inside each month separately, at three very different program sizes, so it is not an artefact of adding up a long history. If anything the shape is steeper than the familiar 80/20.

The finding nobody was looking for

Between 30 and 88% of monthly revenue came from affiliates who sent no clicks at all that month. That is the recurring-commission tail made visible: customers referred months or years earlier, still paying, still earning the affiliate who sent them. It is the most concrete argument for recurring commissions there is, and it changes what a quiet affiliate means. An affiliate who has gone quiet is not necessarily gone. Some of your best earners this month published nothing this month.

What to do with it

  • Judge the program on the top fifth. Their revenue and its direction is the channel. Everything in Track 5 is about making that group bigger and finding the next ones like them.
  • Do not measure success by affiliate count. Programs grow the shape, not out of it; three hundred affiliates and thirty producing is the same program as thirty and three.
  • Read silence carefully. An affiliate with no clicks and steady revenue is a past success, not a problem. An affiliate with no clicks and no revenue who never published is an activation gap, and Track 3 is the fix.
  • Plan for the silent majority. They will exist at every size. The cheap moves that reach all of them at once, the campaign, the emails, are the right ones. One-to-one effort belongs on the movers.

What to expect

Key takeaways

  • Across three real programs and more than 10,000 affiliate-months, the top 20% of active affiliates produced 80 to 87% of revenue.
  • Over 90% of affiliate-months produce no paid referral. That is the normal shape, not a broken program.
  • 30 to 88% of monthly revenue came from affiliates who sent no clicks that month: the recurring tail.
  • Judge the program on the top fifth and its direction, never on affiliate count.
  • A quiet affiliate with steady revenue is a past success; a quiet affiliate who never published is an activation gap.

Each step says how much counts as done. Doing a third of it and moving on is how programs stall.

Questions we hear at this point

Should we remove affiliates who never send traffic?

No. They cost nothing, some of them will publish after a campaign or a new ask, and a few of the quiet ones are earning you money from customers they referred a year ago. Spend one-to-one effort on the movers and reach the rest with the moves that scale.

Is this concentration a sign we recruited badly?

It is a sign you recruited. Every program we measured had the shape, at every size and inside every month. Recruiting well changes who is in the top fifth and how much they produce, not whether there is a top fifth.
